Is Your Agency Ready for AI?

Agencies must lock down their data, talent, tech, and operations if they want to succeed with artificial intelligence.

Every conference agenda includes it. Every vendor pitch references it. Many agencies feel pressure to “do something” with AI, even if they are not entirely sure what that should involve.

But here’s the uncomfortable truth: many agencies aren’t struggling with AI because the technology isn’t mature enough. They’re struggling because they’re not ready to use it. AI doesn’t fix foundational problems. It exposes them.

Across the industry, a common pattern is emerging: agencies pilot tools, test chatbots, and explore automation, only to stall out. In many cases, the pilot never moves beyond a limited test group, adoption remains inconsistent, or the initiative quietly fades because the workflow around it never changed.

When AI initiatives lose momentum, the root cause is rarely the model or the tool itself. It usually comes down to readiness across four areas: data, talent, technology, and operations.

The First Reality Check

Every AI conversation starts with data, but many agencies underestimate how unforgiving artificial intelligence can be when data isn’t clean, accessible, and consistent.

In theory, agencies sit on enormous amounts of valuable information: policies, claims histories, endorsements, client communications, and renewal patterns. In practice, that data is often fragmented across systems, spreadsheets, inboxes, and legacy platforms. Some of it is structured, but much of it isn’t. Ownership is often unclear.

AI doesn’t gracefully navigate that kind of environment. If client records are incomplete or inconsistent, the technology simply reflects those gaps in its output. A cross-sell model might recommend the wrong coverage because policy limits are missing, or a renewal insight may misidentify risk because claims data was never entered correctly. The issue isn’t that the AI is flawed. The foundation simply wasn’t there.

Until an agency can confidently say, “We know where our data lives, we trust its accuracy, and we can access it when needed,” AI will remain more promise than performance.

Reaching that point typically starts with a few practical steps: identifying where key data resides across systems, assigning ownership for maintaining that information, and establishing simple governance rules so data is entered consistently.

But here’s the uncomfortable truth: many agencies aren’t struggling with AI because the technology isn’t mature enough. They’re struggling because they’re not ready to use it. AI doesn’t fix foundational problems. It exposes them.

The Human Constraint

Even when data is solid, AI adoption often slows for another reason: people. Artificial intelligence doesn’t replace insurance expertise; it depends on it. Someone still must interpret the output, question anomalies, and apply professional judgment where nuance matters. Without that human layer, an agency can easily end up misusing or ignoring the technology.

Misapplication often looks like teams accepting AI recommendations without context. A producer might rely on an AI-generated lead score without understanding how it ranks opportunities, or a customer service representative might send a generative AI-drafted client email without reviewing it for accuracy.

In many firms, AI initiatives are introduced without sufficient context or training. Staff are handed new tools and expected to adapt quickly. Some resist them. Others over-trust them. Neither outcome produces lasting value.

Agencies that move forward successfully treat talent readiness as seriously as technical readiness. They explain what AI is and what it is not. They position it as support for decision-making rather than a substitute for it.

In practice, successful staff training focuses less on technical details and more on real-world use cases. Teams learn how the tool fits into their daily workflow, where human judgment still applies, and which outputs require additional review.

If an agency’s culture is already strained by change fatigue or skepticism toward new systems, AI will amplify that tension.

Systems That Work Together

Technology readiness is not about having the newest software. It is about having systems that can work together.

AI rarely operates as a stand-alone solution. It connects to agency management systems, CRMs, communication platforms, and data repositories. When those systems are outdated, siloed, or difficult to integrate, AI initiatives quickly become more complex and expensive to implement.

Many agencies still operate on legacy systems that were never designed for modern interoperability. Data must be exported manually. Workflows break across platforms. Automation becomes fragile.

By contrast, agencies with flexible, integration-friendly tech stacks find AI adoption far less disruptive. Data flows where it needs to go. Insights surface within existing workflows, from accounts with unusual claims patterns to clients with coverage gaps to prospects most likely to convert based on historical quoting data.

Readiness does not require replacing everything overnight. It requires understanding where systems create friction and making deliberate improvements over time.

A common misstep is attempting to automate processes that were never standardized in the first place. The result is predictable: confusion, inconsistent outputs, and frustration. AI does not create operational discipline, it rewards it. When workflows vary widely between individuals or teams, AI systems must be customized to accommodate those variations. That complexity increases implementation time and cost.

Agencies that gain traction with AI typically begin by clarifying how work actually gets done. They document processes, reduce unnecessary variation, and create a baseline that AI can enhance rather than destabilize.

The Path Forward

The solution is not to delay AI indefinitely. It is to approach it deliberately. For agency leaders, the real work is not selecting tools. It is preparing the organization to use them well. That preparation may involve cleaning up data, investing in training, modernizing systems, or tightening operational discipline.

Once those foundations are in place, artificial intelligence stops feeling speculative. It becomes practical. This is when an agency has stopped experimenting with AI and is ready to use it.
